[work] Несколько цитат из "What makes Google such a great place to work?"

Дмитрий Вьюков на Google+ поделился ссылкой на статью "What makes Google such a great place to work?" из двух частей: первая и вторая.

Статья очень интересная, рекомендую для прочтения. У себя же опубликую несколько цитат оттуда. К сожалению, только на английском, без перевода, т.к. нет времени :(

At Google, expect everything to be challenged. If your meaning is not clear, you will be asked to clarify it. If you're making a mountain out of a molehill, you will be cut down to size. And if you're talking a load of bollocks, you will be called out on it. Even if you're a Director. Due to their intolerance of bullshit, Googlers can be perceived as blunt or rude, but I perceive it as awesome. It's amazing the amount of difference a cultural intolerance to bullshit can make. It's like some sort of solvent that stops inefficiency and waste from building up in all the nooks and crannies of the organisation. Strategies are questioned and therefore improved. Dead weight does not make it into management. Pointless bureaucracy is squashed. The reality of the company's business and its own perception and projection of its business are kept in much closer sync when bullshit is eliminated. Trust grows, and politics shrinks. Good people don't leave in frustration.

Т.е. Google -- это компания, в которой не дают заниматься говорильней и играть в политически игры. Это стало частью культуры компании, которая пронизывает все сверху донизу.

Being as open as Google is internally requires a great deal of trust in employees, and trust is really something that runs throughout the company's ethos. People are generally empowered to make sensible decisions without having to run up the management line for permission about everything they do, whether this is making a decision to fix a bug in a certain way or purchasing a particular item to help in developing a project. Even Legal are there more to give advice and to help than to say "no" to things (there are exceptions, of course!) The culture is one of asking for forgiveness rather than permission. If you screw up or are found to be wasteful, you will be held accountable for that. Until then, nobody will really question your decision to do release a particular version of a product, go on a trip, buy an item, etc. As a result of this, more things go wrong at Google than at most places, but in my view the tradeoff is highly beneficial.

Смысл в том, что лучше сделать и извиниться за превышение полномочий, чем тратить время на получение разрешения заблаговременно. А для этого нужно очень доверять своим людям. И не чинить им лишних препятствий. Да, это приводит к тому, что многое идет не так, как следовало бы. Но зато если уж идет, то так, что лучше не придумаешь.

In my mind, trust is the only truly effective way to run a high-functioning company such as most companies in the technology space. The alternative, which is processes, approvals, and metrics, severely reduces productivity and stifles the ability of an organisation to innovate and to take risks. I find metrics (or "KPIs" as they often seem to be called in enterprises these days) particularly toxic: rare is the KPI that cannot be gamed; in nearly all cases ruling by KPI means that you optimise for the KPI rather than for the underlying business objective. The two are rarely the same, and it's hard to notice until it's too late.

Еще одно выражение того, о чем я (и не только я) уже давно говорил касательно KPI: поставьте благосостояние сотрудников в зависимость от KPI, и они будут работать только на KPI, а не на достижение бизнес-целей.

В общем, почему я остановился именно на этих цитатах. Потому, что Интервэйл-овский центр разработки ПО в Гомеле создавался программистами. И, вероятно, по наитию, мы старались придерживаться тех же самых целей, ориентиров и способов их достижения, которые упомянуты в цитатах. Что и обеспечило Интервэйл-Гомель некую репутацию, широко известную в узких кругах :) И сохранение которой я, будучи начальником управления разработки и внедрения ПО, считаю одной из своих задач (я бы даже сказал, должностных обязанностей).

Ну а в конце упомянутой статьи дается рецепт, благодаря которому достигается нужный эффект. Как в Google, так и в Интервэйл-Гомель:

So anyway, how did Google achieve its culture of trust without it being terribly abused? There's no magic trick. Hire good people, give them a sense of identity with the company, make it so they love to work there, and provide a modest level of oversight. Don't micromanage. Make sure performance is measured in as accurate as possible a way (notoriously difficult, but peer reviews certainly help). Self interest and social pressure will do the rest.

Никаких чудес: просто нужно нанимать правильных людей и не мешать им работать.

PS. И таки да, не обязательно ради уникальной рабочей атмосферы идти в Google. Ее можно (и нужно) создавать самостоятельно. Хоть это и не просто. Но, как показывает мой личный профессиональный опыт, все это вполне достижимо.
